Method
MEDIR
Five phases, always in the same order, whatever the sector or size. It's what lets us tell you on day one what will happen, when, and what you get at each step.
The first step
Operations Map
The first three phases of MEDIR as a fixed-scope service. It ends with the annual cost and a plan ranked by return. The decision to go ahead comes afterwards.
What's included
- Conversations with the people who do the work, not just those who manage it
- A review of the tools and data you already use
- The annual cost of each point of friction
- A plan of initiatives ranked by return
How long
2 weeks
Map in the first. Estimate and decide in the second.
How much
Fixed price
Agreed before we start. If you go ahead with the project, it's deducted.
Book the Operations MapNo licences or subscriptions: just work and conversations with the people who do the job.
Map
Week 1
We go into the operation and follow the processes as they actually run, not as they are written in the manual. We talk to the people who do the work, not just the people who manage it, because that's where the undocumented shortcuts are.
What you get
- A map of the processes as they are actually carried out
- An inventory of systems and of the data that gets duplicated
- A list of friction points, by frequency
Estimate
Week 2
Every friction point gets a number: how many hours it takes up, how often it happens, at what cost per hour. This is where the problem stops being a feeling and becomes a calculation.
What you get
- Annual cost per process
- A ranking of waste, from largest to smallest
- Every assumption open and up for discussion
Decide
Week 2
The initiatives are ranked by return and effort, each with an estimated impact. The decision is yours: our part is making sure it's made with the numbers in front of you, not on intuition.
What you get
- A plan prioritised by return
- An impact estimate for each initiative
- Phasing, timelines and budget
Implement
From week 3
We build on top of what already exists. No forced migrations, no stopping the operation, and with your team involved from day one, because what nobody understands, nobody uses.
What you get
- Automated processes in production
- Systems sharing the same information
- A trained, self-sufficient team
Review
Ongoing
Every initiative gets its own indicators. What delivers results, we scale. What doesn't, we fix or remove, and we tell you so, even when the idea was ours.
What you get
- An indicator dashboard that updates itself
- A monthly review with the team
- An impact report against the forecast
Why it works
Three rules we never make exceptions to.
Measure before you touch anything.
Automating a bad process only loses money faster, and makes the mistake harder to see. That's why the Operations Map isn't optional: it's where everything starts.
Build on what's already there.
We don't force migrations. The ERP, the CRM and the tools the team knows stay where they are: they just start talking to each other.
Show the working.
The assumptions behind every number are always in plain sight. If an estimate doesn't hold up when it's questioned, we don't use it.
MEDIR in practice
Five phases, one month to production.
The Indie Campers case goes through the method from end to end: from the accounts read in August to the engine that has managed 20 marketplaces since September.

Talk to us
Two questions and we book the Operations Map.
We reply with numbers. Talk to the people who'll be on the project.
